Flop Hat Moment: We built our ecommerce site with a homemade server, Prestashop, and sheer confidence. Then I broke it for hours by testing changes live. Turns out "winging it" is not a deployment strategy.


How It Started: Open-Source Dreams and DIY Infrastructure

When we launched our business, we were on a budget. Not a tight budget, an invisible one. So we did what any resourceful, slightly overconfident founder might do.

We built our ecommerce site from scratch using:

  • A home-built server tucked into a corner of the house
  • Open-source Prestashop as our ecommerce platform
  • A whole lot of "let's just try it and see what happens"

It wasn’t glamorous, but it worked. Orders came in. Inventory moved. The site stayed online.

Until one day, it didn’t.


Important Context: I Was Not in IT

Let me clarify something. I was not a developer. I wasn’t trained in system administration. I didn’t know what DevOps meant. What I did know was:

  • How to Google errors
  • How to guess my way through configuration files
  • How to make changes live on a live production site and hope for the best

What I didn’t know was how dangerous that mindset can be.


The Change That Crashed the Entire Site

I can’t even remember the exact change. It might’ve been a new payment module or a tweak to shipping logic. All I know is this:

  • I made the change directly on the live site
  • I didn’t test it first
  • I didn’t back anything up
  • I had no version control

And just like that, the site was gone. Not a 404. Not a styling issue. I mean completely nonfunctional. Admin access, frontend, checkout, all dead.

It took less than 30 seconds to destroy what we had spent months building.


My Brilliant Disaster Recovery Process (Spoiler: There Wasn’t One)

Here’s what I tried:

  1. Refresh the browser, as if that would undo the damage
  2. Reboot the server, now nothing would load
  3. Check logs, which meant staring at gibberish and guessing
  4. Panic quietly while pretending to troubleshoot

Eventually, I admitted the truth: I had no idea how to fix it. I started rewriting configs, reinstalling modules, and manually copying files around like some kind of digital archaeologist.


The Worst Part? I Didn’t Have a Backup

Of course I didn’t.
I meant to back things up.
I even told myself I would do it next week.
But like flossing and labeling wires, it was always “tomorrow.”

The only reason we eventually recovered was because I found a dusty export of the product database on an old USB stick, plus some screenshots I had emailed to myself during a previous redesign.

We were down for hours. We lost revenue. We fielded emails from confused customers. And I felt like an idiot.


So What Went Wrong?

In hindsight, the failure wasn't just the specific change I made. The real issue was my entire setup. Here's what I did wrong:

  • No sandbox environment to test changes safely
  • No staging server to simulate updates before going live
  • No automated backups to restore from
  • No version control to track changes or roll back
  • No clear deployment process, just vibes and FTP

I had built a digital house with no foundation and then wondered why it collapsed.


What the Heck Is a Sandbox?

A sandbox environment is a separate version of your site that mimics your live site but isn’t customer-facing. It’s where you test new features, plugins, or updates without risk.

If something breaks in the sandbox, it’s no big deal. You fix it, then apply the same change to the real site with confidence.

If I had known about that, I would’ve saved myself days of stress.


How We Rebuilt the Right Way

After the meltdown, we knew we couldn’t keep flying blind. The DIY server setup had taken us as far as it could — and nearly took us out in the process.

Step 1: We Moved to a Hosted Server

First, we migrated everything off our home-built rig to a proper hosted server. It gave us more stability, faster speeds, and a lot less fire-hazard energy in the basement. But we were still managing updates, patches, plugins, and platform quirks ourselves.

Step 2: We Upgraded to BigCommerce

Eventually, we made the leap to a fully managed ecommerce platform: BigCommerce. It was a game-changer.

With BigCommerce, we got:

  • 24/7 monitoring and uptime guarantees
  • A professional-grade backend without needing to touch server configs
  • Easier integrations, payment handling, and store management

It removed 95% of the technical burden, but we quickly learned that backups still matter.

Backups Are Still King

Even with a hosted, managed solution, you need to:

  • Regularly export your product catalog
  • Back up your theme files or track customizations

BigCommerce made our store more secure and scalable, but it didn’t mean we could forget about disaster recovery.
One bad CSV import or an accidental delete can still ruin your week.


Because the only thing worse than breaking your site is not knowing how you broke it.

1. Editing live code in production
One misplaced semicolon can tank your entire site. Don’t do surgery on the patient while they’re conscious.

2. Updating plugins without checking compatibility
That new version of your SEO plugin? Might not play nicely with your ecommerce stack.

3. Changing database fields directly
One wrong column type or missing relationship and poof, orders, products, or customer accounts vanish.

4. Forgetting to back up before an update
Even trusted platforms can break during updates. Backups are your only safety rope.

5. Testing checkout with real payment methods
Yes, I once charged myself $89 during a test. No, I don’t want to talk about it.


What I’d Tell My Past Self

If I could go back and sit down with the me who was happily experimenting on a live store, I’d say this:

  • “You’re not lazy, you’re just uninformed.” Learn best practices, then build around them.
  • “Just because it works now doesn’t mean it’s stable.” A fragile site under light traffic can become a disaster when things scale.
  • “You can still experiment, just do it safely.” Sandboxes exist for a reason.

What You Can Do Today

If you're currently running a DIY ecommerce setup or small business website, here’s your to-do list:

  1. Create a staging environment with your host or through a local dev setup
  2. Set up automatic backups with retention of at least 7 days
  3. Start using Git (even if just through a visual tool like GitHub Desktop)
  4. Write down your deployment steps and stick to them
  5. Make one safe change and see what it feels like to push it confidently

You don’t have to be a tech wizard to do this. You just need a little structure and a healthy fear of taking everything down during your busiest season.


The Flop Hurt, But It Taught Me Everything

I wouldn’t recommend crashing your store. But I do recommend learning from people who already have.
